The Human Equation: Building Profits by Putting People First ReviewThe premise of Pfeffer's book is that companies' success is directly correlated to the quality of people and their management. This seems like common sense. After all, many companies proclaim "people are our biggest asset." In practice, however, it's uncommon sense: companies often lack the deep conviction necessary to follow through. It's much easier to take a "tough love" approach to "management," cut training and lay off 10% of the workforce than it is to focus on the long-term people issue.
Based on his research, Pfeffer offers several HR practices that are common in effective organizations. Among them:
* Maintain a sense of employment security. Psychologically speaking, people will work more effectively when they can focus on doing their job rather than worrying about keeping it. Similarly, if employees are your company's hugest asset, then it behooves you to ensure they're not working for your competition. This is common sense.More companies practice uncommon sense and get sucked into the peformance death-spiral. For example, we frequently read where a new CEO is brought in and his first action is to initiate layoffs. (Apple Computer is an often-cited case study of this.)With their sense of security threatened, the remaining employees will become less motivated. Profits begin to sag, so the company reacts by cutting training. Employees may have more accidents, and customer service is affected. The spiral continues until it or the company broken.
* Hire selectively - a recurring theme is that to avoid layoffs, you need to be operating efficiently enough not to *have* extra employees.
In a perfect world, we would have a large number of applicants, screen them based on corporate fit and their attitude, then filter them out through several rounds of screening. Senior staff should become involved in the latter part of the process to emphasize the importance of hiring.After hiring, we need to evaluate the success of our hiring practices and adjust them as necessary. This follows the axiom "that which gets measured, gets done." This common sense approach is used by highly successful companies such as Southwest Airlines and Cisco.Companies exhibiting "uncommon sense" may get so desperate to fill the position that they go against their own guidelines. Having made this mistake before, I am very much aware that a bad hire is far worse thanno hire.
* Facilitate ownership and responsibility through decentralized decision making.
Assuming you hire the "best and brightest," you should trust them to use their brains. This provides a sense of ownership, challenge, andsupports the organization's organic development. We all hope to have the equivalent of the "Post-It" note developed internally by folks taking initiative.
Pfeffer had an interesting comment from Bill Gurley about the effectiveness of stock options. Specifically, they're not really as much a sense of ownership as we'd like to believe because if the market has a violentdownswing (as it did in early 2000), employees are almost incented to leave their underwater options.

Pfeffer's book is an evolution of his previous ideas. What's also interesting in his analysis was seeing that long-term company success was *not* correlated to technology or industry.
Pfeffer's suggestions seem like common sense, but Pfeffer realizes they're not AND is aware of the need to quantify the information. The case studies and quantitative research are very helpful in supporting these ideas. In a few of the cases -- Lincoln Electric springs to mind -- it would be especially helpful to have a more recent examination, perhaps a follow-up.The Human Equation: Building Profits by Putting People First Overview

The HR Scorecard: Linking People, Strategy, and Performance ReviewAs a seasoned HR professional, I have spent the last decade looking for the "Holy Grail" of H.R. Metrics. My quest is not over after reading The HR Scorecard, but the book presented many helpful concepts and tools that we can use to measure the effectiveness of HR as a function, to measure R.O.I. on talent and talent initiatives, to measure the impact of HR on organizational performance, and as a basis for business case development of our deliverables.
Three well respected thought leaders in the HR field have conducted extensive research of more than 2500 companies to uncover a model for implementing HR strategy and measuring results. If fully employed HR will deliver results linked to higher functional and organizational performance.
To transform the structure of HR into a strategic function, HR leaders must:
1.Clearly define the business strategy.
2.Build a business case for HR as a strategic asset.
3.Create a strategy map (with leading and lagging indicators, and tangibles and intangibles.)
4.Identify HR Deliverables within the strategy map.
5.Align the HR architecture with HR deliverables.
6.Design the strategic measurement System.
7.Implement management by measurement.
The concepts in this book are useful but may not be practical for all HR leaders. This book is for organizations that have the resources to implement an in-depth system of measuring their HR performance. It is not a way to create a simple snapshot to be included in business reviews. While the authors suggest using no more than 25 measures so as not to create a burdensome systems, many of the examples in the book are quite complex and can by used only by the largest of organizations. It is also difficult to pick just a few efficiency measures and performance drivers from the comprehesive list prepared by the authors.
Real life examples of scorecards are shown from organizations such as Verizon/GTE, General Mills, and General Electric. While these examples can help any size HR department think through how to measure the performance of their function, I would like to see a smaller organization profiled with more simple measures.
This book should be in the library of all serious HR practitioners. It is well written, well researched, and well presented. If the tools and concepts are implemented, the HR function can rise to a new level. For those in smaller organizations, a few HR efficiency measures can be gleaned to build a simpler scorecard based on the key HR deliverables for the enterprise.The HR Scorecard: Linking People, Strategy, and Performance Overview

Fair, Square & Legal: Safe Hiring, Managing & Firing Practices to Keep You & Your Company Out of Court ReviewThis is the Fourth Edition of an exceptionally valuable book which was first published in 1991. Weiss has updated his material to accommodate new laws, regulations, and court decisions which are directly relevant to discrimination and EEOC guidelines, employee verification and security, technology issues, sexual harassment, negligent hiring practices, management of people with disabilities, affirmative action, discipline and termination policies and procedures, defamation, violations of privacy, the Family and Medical Leave Act, evaluations and promotions, sex and age discrimination, and labor law.

As is also true of previous editions, the subtitle correctly indicates that Weiss explains "safe hiring, managing & firing practices to keep you & your company out of court." He organizes the material as follows:

Part I Safe Hiring Practices [re recruiting, interviewing, and employment decisions]

Part II Safe Management Practices [re evaluations and promotions, preventing sex discrimination and sexual harassment on the job, employee action laws and labor rights]

Part III Safe Firing Practices [re discipline and firing practices, public policy, management of older employees]

With Weiss's guidance, it is possible for the decision-makers in any company to complete what amounts to a comprehensive "audit" of any and all areas in which that company could be vulnerable to litigation. Of at least equal importance, the same "audit" will help the company to determine precisely what its obligations are as an employer as well as what the legal rights of each employees are.

Perhaps it would be helpful to those who read this commentary if I now provide a brief excerpt which is representative of the quality of Weiss?s counsel throughout the entire book. I have deliberately selected an especially troublesome area, one which has been the focal point of countless lawsuits: Employee Performance Evaluation. According to Weiss: ?Subjective rating systems in themselves are not illegal. The EEOC and the courts recognize subjective job standards such as communication and leadership skills) and that the words [in italics] good, satisfactory, poor, and unsatisfactory [end italics] carry within them subjective elements. So where do they draw the line?

1. When standards are unequally applied or do not exist at all; and

2. When someone shows that the standards or their absence produces disparate treatment in promotion and compensation policies, as for example:

? When sex stereotyping tainted the process by which a woman was denied a partnership in a [major] accounting firm or

? When subjective decision making torpedoed promotion policies that have disparate impact on minorities.

EEOC and court rulings encourage objective performance appraisals, but they discourage using them as a subterfuge for discrimination.?

Weiss devotes all of Chapter 6 to explaining HOW to formulate policies and procedures so that all evaluations and promotions are ?safe.? That is, they are in full compliance with all applicable regulatory laws, rules, and regulations.

Throughout this brilliant book, as Weiss rigorously and thoroughly examines hiring, managing, and firing practices which are both ethical and legal, he explains What You Can Do and What You Cannot Do. However, with all due respect to Weiss, qualified legal counsel should be consulted to ensure that all of a company's policies and procedures are "fair, square & legal." One of the many value-added benefits of this updated edition is that Weiss identifies a number of ?Cases? at the end of each chapter to which his readers and their legal counsel are referred. There are 17 cited at the end of Chapter 6.

An organization?s policies and procedures concerning employment law must then be carefully explained to all of its employees as well as contained within an employee manual. If at all possible, the same policies and procedures should be readily available online. Of course, they must be rigorously and consistently enforced. Even so, there may yet be frivolous lawsuits but at least the company has done everything possible to prevent them and is thus much better prepared to obtain a favorable decision in a court of law if and when involved in litigation.Fair, Square & Legal: Safe Hiring, Managing & Firing Practices to Keep You & Your Company Out of Court Overview

I've worked in the HR field for 25 years, and never once read a book that so correctly summarized the true purpose of HR work.

Woven throughout the book are 55 "Engagement Tips" to improve the culture and environment of your workplace or leadership to keep your top talent deeply engaged and contributing.
At the heart of the book is the deep look into some why employees leave, and several comprehensive studies are summarized here to help dissect the real reasons your company may be losing talent. When it comes to determining the real reasons for dissatisfaction, and eventual disengagement from your company, some of the key reasons center around "mismatch" between the job and the person, and basic leadership failures around coaching, feedback, value, recognition, trust, confidence in leadership, and a lack of a career development opportunity.
What I found most useful were the many insights into the psychology of how and why people feel valued and stay loyal. The book lists four fundamental human needs, which if not met, are triggers for disengagement and loss of talent; Trust; Hope: Worth; Feeling Competent. (Page 20). The quote that opens the section on coaching and feedback sums up the gap, and connection to the psychology involved in ensuring your organization can retain its key talent: "The manager needs to look at the employee not as a problem to be solved, but as a person to be understood." (Page 70). The connection and human dynamic is demonstrated with clarity as the key to creating an environment that enables engaged performers, but it is also one of the most common gaps in leadership today.
Another key element is the changing paradigm of what employees expect. The book compares and contrasts and "old contract" with a "new contract" and looks at the differences between what is expected by today's workers and how this has changed over time. (Page 98). While covered extensively in other works, the book here also examines again the reasons why recognition, so vital to employee satisfaction and engagement, is often so absent from corporate leadership skills. (Page 122).
Overall, this book is a great resource and tremendously valuable topic for anyone whose business or organizational success is dependent on the talent and performance of their people. There are enough charts, graphs, studies, bullet points and sources here to keep the most analytic person engaged throughout. A very comprehensive and well done collection of studies and information which provide a clear roadmap for improving the engagement and performance of your people while lowering attrition and disengagement. Highly recommended.

The HR Value Proposition ReviewThe authors' formulations in The HR Value Proposition draw on their 18-year study, which involved more than 29,000 HR professionals and line managers worldwide. On the basis of this study, they have come out with value-focused criteria for HR department, which suggests actions that HR must take to achieve them. The criteria range from monitoring external business realities to creating a clear connection between HR actions and stakeholders' value.
The book's prescriptions are meant for HR professionals as well as line managers, even as it highlights the path that HR must take to earn its position in the organization. It also seeks to provide a justification as to why a company should invest in HR--a question that CFOs (Chief Finance Officers) frequently ask about the HR function.
The book has argued that for creating value for the business, it has to know what value is." This in turn necessitates understanding the external business environment. The external context impacts business realities, including realities of technology, regulatory issues, and workforce demographics.

The book no doubt gives important insights into the changing roles of HR in the 21st century, and differentiates them from those performed by HR managers a decade ago. It has succeeded in building a useful framework for aligning human resource strategy with organizational strategy so that it enables the organization to efficaciously march towards its vision. It should be read not just by HR managers but by all line managers, who are key HR managers in today's context, so that they can help in organizational capacity-building and performance excellence. The book has outlined a strategic HR agenda in a comprehensive yet lucid way. The roadmap outlined is clear and helpful for different types of readers. It contains many intriguing ideas worth experimenting by practitioners of people management, and well succeeds in outlining the practices and competencies that make a difference in leveraging people potential for realizing organizational goals. The immense experience of the two eminent authors who have built tremendous credibility for themselves for academics as well as practitioners is amply reflected in the structuring of the book. So far as HR literature for managers in concerned, it is going to be a classic and will become a dominant HR book in the next five to ten years.

Who: The A Method for Hiring ReviewI just finished reading a pre-release copy of the book Who by Geoff Smart and Randy Street. Wow, it's good. Really good.
Geoff and his father Brad Smart are well known as the team that popularized Topgrading, a thorough interview process that takes the success rate for new hires from the average of about 50% to just over 90%. I don't know of a business owner alive who wouldn't love to increase the effectiveness of the interview and hire more effectively.
Smart and Street are experts in their field - they are paid huge sums of money to do this for some of the biggest and best companies in the world. Their research estimates that the average hiring mistake costs employers 15 times the salary of the incorrect hire. The number sounds absurdly high, but when you include salary, lost productivity and opportunity costs, it's plausible. Frightening.
Who is a fast and simple read, but is heavy on content. It begins with a discussion of what they call voodoo hiring, or the process most business owners use during the interview process, and it was painful for me. I'm guilty of voodoo hiring and I'm guessing most of you are, too. Much of my process is guessing and gut feel, and is done over too short of a period of time. It's not hard to see the need for a change.
Next comes a simple explanation of why hiring "A" players is so important. They define an "A" player as the right superstar for the job, a talented person who fits in well with your company culture. B and C hires cost you money; A's make you rich.
The meat of the book is about the four keys to what they call the A Method : Scorecard, Source, Select and Sell. I can't do justice to the brilliance of the system in this short review, but here are the basics. The scorecard is your blueprint for the job - not a description, but the criteria you will be using to judge the person who is ultimately hired. Source is how you find your candidates, primarily referrals and recruiting. Select goes over the four interviews that need to be conducted - screening, Topgrading, focused and reference. Sell is important and often overlooked, selling your top candidate on taking the job. With great people in demand, you need to fight for your best people.
Many of us have read Topgrading - it's a long read but describes the theory well. Even so, countless managers still have trouble implementing the system. Who bridges that gap and helps us see the whole process - then implement it well. This book just became required reading at Greenleaf Book Group, and the process is our new hiring process. I highly recommend it to anyone who wants to improve hiring practices and remove a huge piece of the risk.

Topgrading: How Leading Companies Win by Hiring, Coaching, and Keeping the Best People, Revised and Updated Edition Review"Topgrading" does have some insights, that are of some value, but keep in mind that this book is also a marketing tool for the author's services. The ideas here are not necessarily new; they're certainly not earth-shattering. The 'tool' for interviewing is most unlikely to be used by people in the real world, in HR or in the position of making a hiring decision. It is unweildy, excessivly long, and absolutely dependent on the ability of the interviewer to accurately evaluate the responses of the candidates. It is absurd to presume or assume that everyone -maybe even anyone- who reads this book will come away with that talent. I certainly would not want to make my company's growth and/or survival dependent on someone's consistent ability to accurately evaluate qualifications -and "quality"- over the course of using this 2-1/2 hour-long interview tool.
I also question whether or not the best candidates wouldn't get up and leave in disgust, or run as fast as they can from a company that would use this kind of interviewing tool.
The tone of the interviewing methodology seems, to me, to be adversarial and condescending, which will not generate the most accurate eveidence of talent of fit with a given organization. This is tedious, and excessive. It would not take a genius to BS his or her way into giving impressive answers. I question whether or not candidates, the best candidates especially, would not be offended at being asked these questions. I can imagine that candidates who are desperate would be happy to sit through this 'therapy session', but real professionals would more likely determine that a company using this method would not be a good fit. If you believe in making your candidates run a gauntlet of pain and fire, then be honest: set that up. The tool that is touted in "Topgrading" is at least equally as difficult for the interviewer as for the interviewee, especially given that the interviewer is expected to conduct multiple such interviews, while a candidate will endure only one interview. Can you really rely on the accuracy of the last interview of the day as compared to the first or second?
Despite claims for gaining special insight through use of this process, there is nothing special or unique here, other than the mass of what amounts to typical HR questions piled into one interview. The real 'secret' and value is in the ability, again, of the interviewer to assign purely subjective qualitative judgements to the answers. That's scary. It's not any more reliable, nor any more safe than any other systematic hiring approach that takes a little care and a little common sense.
I think most people who find themselves initially impressed are those who have not put much thought into hiring (the interview process) before now, and there is, therefore, a level of excitement at "discovering" a systematic approach. Anyone looking for a magic bullet for interviewing and hiring will think this is it for awhile, but they probably would have thought the same thing if they'd picked up 'that other book' instead.
The general ideas can best be adapted to specific needs, and can best be reduced in size. Add this to your library (or don't), and find the seeds of value in the book (or just bypass it altogether), but don't believe that this is the one true way.
